ORGANIZATIONAL NEEDS ANALYSIS
As Tarsus accelerates its journey to become the best place to work in eyecare, the organization is poised for a significant evolution: transitioning from a single-product focus to a dynamic, multi-product pipeline. This growth presents an exciting opportunity to elevate the company's Talent Vision, specifically the goal to amplify leadership capability and develop talent for future growth.
To fully realize this vision, Tarsus is investing in a culture that balances its inherent kindness with the high-performance behaviors required for scaling. The next horizon of leadership involves evolving from a supportive, "nice" culture into one that embraces "creative friction"—where direct, transparent dialogue fuels innovation and drives the pursuit of addressing important diseases. By establishing "clear is kind" as a shared value, leaders will foster a differentiated, inclusive culture that not only attracts best-in-class talent but deeply engages and retains it.
Simultaneously, scaling this impact requires a shift in how leaders operate. Moving beyond individual tactical execution, Tarsus leaders are now called to multiply their impact by empowering others. This initiative supports the Talent Strategy’s pillar of Performance Optimization by equipping leaders with a coaching mindset—unlocking the collective intelligence of their teams rather than relying solely on their own answers. By implementing a cohesive, shared leadership framework, Tarsus ensures that its leaders are not just managing the present, but actively building the capacity for future excellence.
To address these presenting needs and establish L&D as a strategic force, TLC: The Leadership Conversation Series will offer four group coaching sessions for 12 participants at a time to experience, targeting the following specific behavioral shifts:

To address these presenting needs and establish L&D as a strategic force, TLC: The Leadership Conversation Series will offer four group coaching sessions for 12 participants at a time to experience, targeting the following specific behavioral shifts:
- - From "Nice" to Direct: Utilizing Feedback and Challenging Conversations to replace conflict avoidance with productive, innovative friction.
- - From "Doing" to "Leading": Mastering Goal Setting and Delegation to cure micromanagement and ensure teams are self-sufficient.
- - From Supervisor to Coach: Implementing Coaching Conversations to build capacity and resilience in the face of failure and rapid change.
Introducing TLC: The Leadership Conversations Series
In this pilot program, leaders will:
- Embody the Language of the Leadership Competencies: Discuss the balance between tactical short-term management ("doing the work") and strategic long-term leadership ("empowering the team") to create necessary capacity for the organization’s growth.
- Move from "Nice" to "Direct": Overcome the cultural hesitation around conflict by mastering the art of Creative Friction—learning to respectfully challenge others and address performance issues early rather than letting them linger.
- Lead Self to Lead Others: Leverage the Insights Assessment to identify personal leadership defaults, ensuring you are "acting from choice" rather than reacting to stress or habit in order to bring out the best in others.
- Scale Impact Through Coaching: Adopt a "questions-first" mindset that unlocks the team’s intelligence and fosters resilience, rather than relying on the leader to have all the answers.
- Master the "Clear is Kind" Philosophy: Practice delivering direct, actionable feedback that drives accountability and innovation without sacrificing human connection.
- Strengthen Cross-Functional Relationships: Learn with leaders from across the organization to build organizational awareness and keep silos from further forming.

To ensure the series is tailored to the specific dynamics of participants and prime them for learning, all leaders will complete the following prior to the Kick-Off:
- Complete Leadership Reflection Survey (10 min): A concise 10-question survey designed to spark self-reflection on current challenges, helping participants define their personal learning goals and determine how they intend to best utilize the program for their growth.
- Review Management Style section of Insights Profile (10 min): This will serve as the foundation for the "Leading Self" module and help participants understand their natural leadership defaults.

MODULE 1 (2 hours)
Leading & Managing at Tarsus This foundational session establishes a shared leadership language, explicitly defining the shift from short-term tactical management ("doing") to strategic long-term leadership ("empowering"). Leveraging Insights, participants will explore their personal leadership style and values to understand how they influence others. We will address the "manager’s balancing act"—managing self, team, and organizational demands—to ensure leaders are acting from choice rather than habit as they step into this new cultural framework. |
MODULE 2 (2 hours)
The Coaching Conversation: As complexity increases, leaders can no longer hold all the answers. This module shifts the focus to a "questions-first" approach, teaching leaders how to act as thought partners to unlock their team’s problem-solving resilience. By distinguishing coaching (facilitating insight) from fixing (providing solutions), participants will learn to develop their reports' critical thinking skills, preparing the team to navigate the failures and iterations inherent in drug development. |
|
MODULE 3 (2 hours)
The Goal Setting Conversation: Accountability is impossible without clarity. This module focuses on the critical upstream work required before delegation can occur: translating high-level organizational objectives into clear, actionable expectations. Leaders will learn to articulate the "what" and the "why" with precision to eliminate ambiguity—the primary driver of performance issues. By mastering this conversation, leaders prevent future friction and establish the necessary baseline for team autonomy. |
MODULE 4 (2 hours)
The Feedback Conversation: Moving beyond the "nice" culture that allows performance issues to linger, this module emphasizes the principle that "clear is kind." Participants will practice delivering direct, evidence-based feedback that addresses gaps early. Leaders will learn to distinguish between helpful guidance and criticism, navigating the discomfort of corrective conversations to reframe them as essential tools for growth, alignment, and "unsticking" stalled workflows. |

Ingrid and her team have been amazing to work with. They are experts and great partners in developing leadership training for our team. I lost count as to how many participants have said the training they received was the best they have ever taken. My organization identified a need to build strong leaders. We worked with Ingrid to co-create a program to address areas such as influencing, compelling conversations, and executive presence. Despite participants having to get out of their comfort zone, they were completely engaged, embraced the learnings, and had fun throughout the experience. I have nothing but high regards for Ingrid and her team!

“I was challenged to bring a performance management program to over 300, globally dispersed managers. Our managers were effective at leading for technical results but needed to accelerate their transformation as people leaders.
Axe & Arrow hit the right note across a diverse level of needs. They used surveys, interviews and a pilot to create a highly engaging, rapid, applied learning program to meet our leaders where they most needed help. This enabled them to apply their new skills immediately back on the job. Over the course of one year, Axe & Arrow elevated the quality of four key performance conversations with 300 of our managers across the globe. Now our leaders are having more frequent and meaningful performance and career conversations and are receiving higher engagement ratings from our employees. Axe & Arrow Coaching has produced lasting results for my organization. They continually provide fresh ideas in the most current leadership practices. They also vastly increased the confidence of our managers and helped us scale our programs quickly. If you are looking for a world-class learning partner that takes time to understand your needs then you have found them." Julie Hasset, VP, Chief of Staff, SaaS Engineering, Oracle |
