​Presenting Needs:

The Office of the Federal Public Defender is seeking to develop the leadership and management capabilities of their core leadership team of eight Supervisors in a way that positively impacts the broader organization and its ability to serve its clients.  A successful program will address the following needs & considerations:

Presenting Needs:
  1. Distinguish between leadership and management, and help Supervisors understand how to perform and effectively balance these two roles.
  2. Grow supervisors self-awareness and confidence in their ability to lead effectively.
  3. Improve the ability of Supervisors to develop their people through essential conversations including; delivering feedback, setting expectations, managing difficult conversations, and providing career coaching.
  4. Foster a more cohesive team dynamic among the seven key Supervisors, who currently operate in more of a siloed manner across the different office locations.

Special Considerations:
  1. Many of existing supervisors have extensive tenure but lack formal management training and experience.
  2. While supervisors lack financial/career advancement incentive to develop management & leadership skills they are internally driven by a strong desire to learn and grow. 
  3. Each office present a unique culture and Supervisors will need help understanding the impact of these individual cultures on their efforts to come together as one aligned and supportive team.

Axe & Arrow suggests a three phase approach for equipping supervisors with the sustainable tools and skills needed to transform into leaders.

PHASE I: ASSESSMENT 
Core Leadership Team | 8 Participants
Pre-work to be completed virtually, sent six weeks prior to kick-off date

Goals for ASSESSMENT phase:
  1. Engage Supervisors with program themes prior to arrival
  2. Gather core survey, assessment and 360 data to be used throughout the series
  3. Tailor all modules to meet the unique needs of the participants

Six weeks prior to program kick-off, team members will be invited to complete a Teaming Survey, WorkPlace Big Five (WPB5), 20 minute interview and 360 assessment.  
  • The Teaming Survey (Average of seven minutes to complete): This 15 question survey introduces Supervisors to the themes of Phase II of the program (Teaming). Supervisors will learn the phases of a high functioning team and the dysfunctions that threaten it's success.  Leaders are invited to talk about themselves and their team and provide a SWOT analysis on both.  Results of this survey will be shared with client in advance of Phase II and used to make decisions about final modules to include in Phase III.
  • The WorkPlace Big Five Profile (Average of ten minutes to complete):  Designed to increase self-awareness, the WPB5 is a personality tool that measures individual personality traits and how they interact in a team environment.  This tool will be used and referenced throughout the series.  
  • Interviews (Participants schedule their interview time, twenty minutes to complete): Each participant will complete a 20 minute interview with their coach to pull out any themes around team strengths and opportunities.  Participants will be prepared to share openly and honestly about individual leadership traits. 
  • ​OPTIONAL CCL 360 Benchmark for Managers Tool (Average of twenty minutes to complete)::  This optional tool provides an opportunity for Supervisors to collect data on their interactions with colleagues, directs and leaders.  Results will be shared with participants and discussed with their coach between Phases II and III of the program.​

PHASE II: TEAMING
Core Leadership Team | 8 Participants
In-Person Event, Two full Days

Goals for the TEAMING experience include:
  1. Increase trust among the senior leadership team
  2. Curate knowledge on how to leverage individual and team strengths going forward
  3. Learn valuable tools for ongoing collaboration & teaming

Activate the Supervisors that make up your core leadership team with a dynamic kick-off event focused on coming together as a unified team with shared goals for success.  It is these leaders who will spearhead and champion the changes in management and leadership going forward.  Bring them together to learn how to actively support and develop one another.  Two consecutive days of teaming exercises will steer these leaders toward seeing themselves as a high performing team with team priorities.  ​
DAY ONE
​MODULE 1: Teaming

(3 Hours)
  • Explore the science behind high performing teams, discuss results of the culture survey and team SWOT



MODULE 2: Your Impact on Others
(3 Hours)
  • Dig into the results of your individual WorkPlace Big Five results and create a plan for leveraging individual strengths to increase team effectiveness
​DAY TWO
​MODULE 3: Team Dynamics

(3 Hours)
  • Explore the team WorkPlace Big Five results and how personality differences may impact existing dynamics, develop  to leverage team strengths and minimize derailers

​MODULE 4: Collaboration

(3 Hours)
  • Participate in an observed collaboration and discover the collective strengths of the team, learn best practices for overcoming barriers, apply your new skills to the creation of team norms you can take back into the workplace

PHASE III: LEADERSHIP CONVERSATIONS
Core Leadership Team (8 Supervisors)
5 virtual live modules, tri-weekly over 15 weeks

The LEADERSHIP CONVERSATIONS portion of the program focuses on learning how to develop direct reports through key conversations.  This curated collection of leadership workshops has been carefully designed with three core learning goals:
  1. Elevate mindset from manager to leader
  2. Enable leadership with essential skills for communicating more effectively and intentionally with teams
  3. Inspire these leaders to amplify their impact on the organization  
In this program, participants will:​
  • Discuss the difference between managing and leading and define the type of leadership impact you want to have with your career
  • Determine how your unique personality traits and strengths can be leveraged to develop others
  • Explore your individual values and how to use them to drive the purpose and motivation of yourself and others
  • Prepare and create a plan for the key leadership conversations that define a leadership legacy
  • Practice the essential elements of coaching and receive immediate feedback from your colleagues
  • Apply your learning, give impactful feedback and provide real-time coaching 
  • Strengthen team bonds and form a peer coaching partnership that will provide a safe space for learning application going forward

Modules are 3 hours in length and include:

  • Discuss the important of recognizing and relating to emotions in the workplace

  • Question what it means to coach, when and why it is useful
  • Learn the four key elements of a good coaching conversation
  • Practice your coaching in a real-life coaching session with a colleague
MODULE 3
(3 Hours)
The Feedback Conversation
  • Learn the science behind feedback that changes performance
  • Explore the SBIQ model and how you can use it with your team
  • Share best practices around how to manage the emotions of your self and others in difficult conversations

MODULE 4
(3 Hours)
The Resistance Conversation
  • Share your experience with resistance, where you are experiencing it and what makes it challenging
  • Apply the S.A.L.S.A. dialogue model to shift mindset, ask questions that dig below the iceberg, listen for what matters, summarize back similarities and differences and respectfully assert you POV when facing resistance
  • Collaborate on a common case study

  • Use coaching and the career matrix to help the team unlock barriers and map their path forward
